# Risks & mitigations

We'd rather flag every meaningful risk now than discover them mid-execution. Below are the seven we are actively tracking, ordered by structural impact.

---

## Risk 1 — The "jewellery manufacturer" market is shrinking (−57% to −90% over 12 months)

**What we observe.** Almost every keyword in the manufacturer/manufacturing cluster shows declining 12-month growth on Mangools. The macro pattern is consistent with post-COVID saturation and a shift of buyer behaviour toward TikTok Shop, DTC consumer brands and AI-assisted sourcing tools.

**Why it matters.** If we bet only on this cluster, we are betting on a shrinking pie. Our home and several institutional pages target exactly these queries.

**Mitigation in the plan.**
1. **Diversification by intent layer:** corporate pages capture the residual, blog captures top-of-funnel, categories capture sub-niche, sustainability cluster captures the ESG/CSRD future buyer.
2. **Quarterly monitoring** of Search Console + Mangools refresh — if the decline accelerates beyond the current curve, we re-balance toward editorial.
3. **Lead-quality focus over session-volume focus:** in B2B, 1 OEM lead = 5–6 figures of project. Even with declining search volume, 2 leads/month sustain a strong ROI.

**What we still need to decide.** Whether to actively invest in **paid acquisition** on the same keywords as a hedge — out of SEO scope but worth raising in the meeting.

---

## Risk 2 — Mangools UK/US asymmetry (KD 15 vs 41) may not survive a manual SERP check

**What we observe.** On `custom jewellery manufacturer`: KD 15 (UK) vs KD 41 (US) at identical volume. Same kind of gap appears across the OEM cluster.

**Why it matters.** Our whole UK English systematic decision rests on this asymmetry being real. Three possible explanations:
- (a) The UK SERP is genuinely less populated. → great news, the plan holds.
- (b) Mangools data bug on low-volume keywords. → asymmetry vanishes once we look at the real SERP.
- (c) Subtly different intent captured between the two SERPs. → both worth chasing but the UK one is easier.

**Mitigation in the plan.**
1. **Manual SERP audit on Google.co.uk** for the two critical pages — `/design-development/` and `/oem-jewellery-manufacturer/` — BEFORE publication. ~2 hours of work, can be done this week.
2. **Fallback plan** documented in the deep analyses: if `custom jewellery manufacturer` UK turns out to be dominated by inattackable competitors (BlueNile-level), `/oem-jewellery-manufacturer/` falls back on `private label jewellery manufacturer` (KD 10, vol 80) as a defensive primary.

---

## Risk 3 — `suppliers for jewellery making` (KD 38, vol 36 300) is volatile

**What we observe.** Volume spiked to 60 500 in August 2025 then receded. Pattern looks viral / seasonal, not a stable baseline.

**Why it matters.** `/wholesale-suppliers/` is our highest-volume bet. If the primary keyword is a flash in the pan, the page underperforms vs forecast.

**Mitigation in the plan.**
1. **Staged plan B keywords** baked into the same page — the page also targets `wholesale jewelry supplier` (KD 36), `jewelry wholesale` (KD 36), `thailand wholesale jewelry` (KD 21). Cumulative ~10 000 vol on lower-KD variants that will rank in 2–8 months regardless of what happens to the primary.
2. **Realistic ranking expectations** documented:
   - Months 2–3 → `thailand wholesale jewelry` (KD 21)
   - Months 4–8 → `jewelry wholesale` (KD 36) + `wholesale jewelry supplier` (KD 36)
   - Months 6–9 → `supplier jewelry` (KD 37, vol 5 300)
   - Months 9–18 → primary `suppliers for jewellery making` (KD 38) — conditional on backlinks acquired during the period.

---

## Risk 4 — Self-cannibalisation between `/design-development/`, `/oem-jewellery-manufacturer/` and the home

**What we observe.** Three pages with overlapping commercial intent (custom + manufacturer + design). Google may pick one URL for all queries and ignore the other two.

**Why it matters.** Two pages competing on the same SERP cancel each other out — worse than having only one.

**Mitigation in the plan.**
1. **Vocabulary boundary rules** documented page-by-page (see `02-strategy-and-architecture.md` §1.2). Strict enforcement at writing time.
2. **Bridge sentences** at the end of `/design-development/` ("Looking for full OEM/ODM service? →") and `/oem-jewellery-manufacturer/` ("See our design process →") — explicit disambiguation for both users and Google.
3. **Post-launch audit** of GSC `queries → URLs` mapping in weeks 4–8. If Google hesitates, we reinforce internal linking + anchor text variation.

---

## Risk 5 — AI Overview expanding on commercial SERPs

**What we observe.** Google's AI Overview now appears on most B2B queries we are targeting (OEM, ODM, contract manufacturer). RJC and sustainability queries will follow. Traffic to position-1 organic results drops 30–60% when AI Overview is present.

**Why it matters.** Even if we rank #1, the click-through rate may be permanently lower than 2024 benchmarks.

**Mitigation in the plan.**
1. **Structured-content first:** FAQ schema, HowTo schema, Article schema on every applicable page so we are citable.
2. **Visible FAQ sections** on commercial pages — these capture both Featured Snippets and AI Overview citations.
3. **First-party data and chiffres** (MOQ ranges, lead times, certifications, factory photos) — Google's AI prefers citing first-party authoritative sources over scraped marketing copy.

---

## Risk 6 — `fairmined gold` / `fairtrade gold` greenwashing

**What we observe.** ADVMFR holds RJC certification but is NOT certified Fairmined or Fairtrade.

**Why it matters.** Using these terms on corporate pages is greenwashing — regulatory risk (UK CMA, EU Green Claims Directive due 2026), reputational risk, and arguably illegal in some jurisdictions.

**Hard rule (already enforced in the plan).**
1. **NEVER mention `fairmined` or `fairtrade gold` on any corporate page** (`/sustainability/`, `/about-us/`, `/wholesale-suppliers/`, `/oem-jewellery-manufacturer/`).
2. Treated **only** in 1 neutral blog comparison article ("Fairmined vs Fairtrade vs RJC — what each label means") that explicitly states ADVMFR's own certification scope.

---

## Risk 7 — Trends articles are seasonal — miss the wave, miss the year

**What we observe.** `jewellery trends 20XX` queries peak in Q4 of the previous year. Publishing in November means the wave is already breaking — too late.

**Why it matters.** Trends articles are our most authoritative top-of-funnel piece — they generate backlinks from journalists, trade media and stylists. Missing the publication window kills the year's link-building.

**Mitigation in the plan.**
1. **Hard deadline: `trends-2027` published by 15 September 2026.** No exception.
2. **Evergreen URL strategy:** the article lives at `/blog/jewellery-trends/` (without year in URL) and is refreshed annually. No 301 chain, no canonical drift.
3. **Annual refresh workload budgeted:** ~45h/year in Plane, scheduled for Q4 each year.

---

## Risks NOT in our top 7 — but worth tracking

- **Mobile-first indexing degradation** if the rewrite has heavy hero images without lazy loading + AVIF/WebP.
- **Translation / multi-language deferred risk** — if multi-language is added later, the cost is higher than designing the architecture for it now (see brainstorming worksheet).
- **CRM (Twenty) attribution gap** if UTMs are not consistently used on every internal CTA, we cannot prove the SEO ROI.
- **Backlink dependency** on a small number of trade-media sites — concentration risk on RJC member directory + Jewellery Net Asia + JCK Online. If we lose 1, we lose 30% of authority transfer. Mitigation: diversified outreach Phase 3.
